<h2>Introduction</h2><p>The rapid advancement of digital technologies has fundamentally altered the business landscape, compelling organizations of all sizes to embark on digital transformation journeys (Vial, 2019). Digital transformation refers to the process of leveraging digital technologies to fundamentally change business operations, value creation, and customer interactions (Verhoef et al., 2021). While large corporations have been at the forefront of adopting these technologies, small and medium enterprises (SMEs) are increasingly recognizing the need to digitize to remain competitive (Eller et al., 2020). However, the impact of digital transformation on operational efficiency in SMEs is not well understood, with existing research yielding mixed findings (Fitzgerald et al., 2014).</p><p>Operational efficiency, defined as the ratio of output to input in business processes, is a critical performance metric for SMEs, which often operate with limited resources (Gunasekaran et al., 2019). Digital transformation promises to enhance efficiency through automation, data-driven decision-making, and streamlined processes (Nwankpa & Roumani, 2016). Yet, the realization of these benefits is contingent on various organizational factors, including employee capabilities and cultural readiness (Kane et al., 2015).</p><p>This study addresses the following research questions: (1) To what extent does digital transformation influence operational efficiency in SMEs? (2) Does employee digital literacy mediate this relationship? (3) Does organizational culture moderate the direct effect of digital transformation on operational efficiency? By answering these questions, the study aims to provide a comprehensive understanding of the mechanisms through which digital transformation affects SME performance.</p><p>The remainder of this article is structured as follows: Section 2 reviews the relevant literature and develops hypotheses. Section 3 describes the mixed-methods research design. Section 4 presents the quantitative and qualitative findings. Section 5 discusses the implications, and Section 6 concludes with limitations and future research directions.</p><h2>Literature Review and Hypotheses</h2><h3>Digital Transformation and Operational Efficiency</h3><p>Digital transformation encompasses the adoption of technologies such as cloud computing, big data analytics, the Internet of Things (IoT), and artificial intelligence (AI) to improve business processes (Fitzgerald et al., 2014). In the context of SMEs, digital transformation can lead to significant efficiency gains by reducing manual errors, accelerating process times, and enabling real-time monitoring (Eller et al., 2020). For instance, the implementation of enterprise resource planning (ERP) systems has been shown to improve inventory management and order processing (Gunasekaran et al., 2019). Therefore, we hypothesize:</p><p><strong>H1:</strong> Digital transformation positively influences operational efficiency in SMEs.</p><h3>The Mediating Role of Employee Digital Literacy</h3><p>Employee digital literacy, defined as the ability to effectively use digital technologies to perform job tasks, is a crucial enabler of digital transformation (van Laar et al., 2017). Without adequate digital skills, employees may fail to leverage new technologies, thereby limiting efficiency gains (Kane et al., 2015). Digital transformation initiatives often require employees to adapt to new workflows and tools, and their proficiency determines the extent to which these tools are utilized effectively (Nwankpa & Roumani, 2016). Thus, we propose:</p><p><strong>H2:</strong> Employee digital literacy mediates the relationship between digital transformation and operational efficiency.</p><h3>The Moderating Role of Organizational Culture</h3><p>Organizational culture, characterized by shared values, beliefs, and norms, can either facilitate or hinder the adoption of digital technologies (Hartl & Hess, 2017). A culture that encourages innovation, risk-taking, and learning is likely to amplify the positive effects of digital transformation on efficiency (Kane et al., 2015). Conversely, a rigid, hierarchical culture may impede the integration of digital tools into daily operations (Vial, 2019). Therefore, we hypothesize:</p><p><strong>H3:</strong> Organizational culture moderates the relationship between digital transformation and operational efficiency, such that the positive effect is stronger in supportive cultures.</p><h2>Methods</h2><h3>Research Design</h3><p>This study employed a sequential explanatory mixed-methods design (Creswell & Plano Clark, 2017), consisting of two phases. Phase 1 involved a quantitative survey to test the hypothesized relationships. Phase 2 comprised qualitative interviews to provide deeper insights into the quantitative findings, particularly regarding the mechanisms and contextual factors.</p><h3>Sample and Data Collection</h3><p>The target population was SMEs (defined as enterprises with 10-249 employees) operating in the manufacturing and service sectors in the United Kingdom. A stratified random sampling approach was used to ensure representation across sectors and firm sizes. An online questionnaire was distributed to 1,000 SME managers, yielding 312 usable responses (response rate = 31.2%). The sample included 178 manufacturing firms (57.1%) and 134 service firms (42.9%). The average firm size was 87 employees (SD = 61), and the average firm age was 18 years (SD = 12).</p><p>For the qualitative phase, 20 respondents were purposively selected from the survey participants who indicated willingness to be interviewed. The interviews were semi-structured, lasting 45-60 minutes, and were conducted via video conferencing. All interviews were audio-recorded and transcribed verbatim.</p><h3>Measures</h3><p>All constructs were measured using validated scales from prior research, adapted to the SME context. Digital transformation was assessed using a 7-item scale developed by Nwankpa and Roumani (2016), measuring the extent of adoption of digital technologies in business processes (Cronbach's α = 0.89). Operational efficiency was measured using a 5-item scale adapted from Gunasekaran et al. (2019), capturing improvements in process speed, cost reduction, and quality (α = 0.87). Employee digital literacy was measured using a 6-item scale from van Laar et al. (2017), assessing employees' proficiency in using digital tools (α = 0.91). Organizational culture was measured using a 6-item scale from Hartl and Hess (2017), focusing on innovativeness and adaptability (α = 0.84). Control variables included firm size (number of employees), firm age, and industry sector.</p><h3>Data Analysis</h3><p>Quantitative data were analyzed using SPSS 27 and AMOS 27. Descriptive statistics and Pearson correlations were computed. The hypothesized model was tested using structural equation modeling (SEM) with maximum likelihood estimation. The mediation effect was assessed using bootstrapping with 5,000 resamples to obtain bias-corrected confidence intervals. Moderation was tested by creating an interaction term (digital transformation × organizational culture) and examining its significance in the model.</p><p>Qualitative data were analyzed using thematic analysis (Braun & Clarke, 2006). Transcripts were coded inductively, and themes were developed to explain the quantitative results. Two researchers independently coded the data, and discrepancies were resolved through discussion.</p><h2>Results</h2><h3>Descriptive Statistics and Correlations</h3><p>Table 1 presents the means, standard deviations, and correlations among the study variables. Digital transformation was positively correlated with operational efficiency (r = 0.45, p < 0.01), employee digital literacy (r = 0.52, p < 0.01), and organizational culture (r = 0.38, p < 0.01). The results supported H1, as digital transformation had a significant positive effect on operational efficiency (β = 0.42, p < 0.001). H2 was also supported: employee digital literacy significantly mediated the relationship, with an indirect effect of 0.18 (95% CI [0.11, 0.26]). The direct effect remained significant (β = 0.24, p = 0.01), indicating partial mediation. H3 was supported, as the interaction term was significant (β = 0.15, p = 0.02), indicating that organizational culture moderates the relationship. Simple slopes analysis revealed that the positive effect of digital transformation on operational efficiency was stronger for firms with a supportive culture (β = 0.55, p < 0.001) compared to those with a less supportive culture (β = 0.29, p = 0.01).</p><h3>Qualitative Findings</h3><p>The thematic analysis of the interviews revealed three main themes that help explain the quantitative results: (1) resource constraints, (2) the importance of training and development, and (3) cultural barriers and enablers.</p><p><strong>Resource Constraints:</strong> Many interviewees highlighted financial and time constraints as major challenges in implementing digital transformation. For example, a manufacturing manager stated, "We wanted to invest in a new ERP system, but the cost was prohibitive for our size. We had to prioritize other areas." This suggests that resource limitations may dampen the direct effect of digital transformation on efficiency.</p><p><strong>Training and Development:</strong> Respondents emphasized that employee digital literacy was critical for realizing efficiency gains. A service firm manager noted, "We introduced a CRM system, but our staff struggled initially. Once we provided comprehensive training, we saw significant improvements in customer response times." This aligns with the mediating role of digital literacy.</p><p><strong>Cultural Barriers and Enablers:</strong> Organizational culture was frequently mentioned as a determinant of success. A manager from a traditional manufacturing firm said, "Our culture was very hierarchical, and employees were resistant to change. It took a lot of effort to shift mindsets." Conversely, a tech-savvy firm reported, "Our culture encourages experimentation, so adopting new tools was easier." These insights corroborate the moderating effect of culture.</p><h2>Discussion</h2><p>This study provides empirical evidence that digital transformation positively influences operational efficiency in SMEs, consistent with prior research (Eller et al., 2020; Nwankpa & Roumani, 2016). However, the effect is not direct; it is partially mediated by employee digital literacy. This finding underscores the importance of investing in human capital to fully leverage digital technologies (van Laar et al., 2017). SMEs that neglect employee training may fail to achieve the expected efficiency gains, as employees may not utilize new tools effectively.</p><p>The moderating role of organizational culture highlights the contextual nature of digital transformation benefits. A supportive culture that values innovation and learning amplifies the positive effects, whereas a rigid culture may hinder adoption (Hartl & Hess, 2017). This aligns with the socio-technical systems perspective, which posits that technology and organizational factors must be aligned for optimal performance (Vial, 2019).</p><p>The qualitative findings provide practical insights into the challenges SMEs face. Resource constraints are a significant barrier, suggesting that policymakers and industry associations should offer financial support or subsidies for digital adoption. Additionally, tailored training programs are essential to enhance digital literacy among employees, particularly in sectors with lower baseline skills.</p><p>This study contributes to the literature by offering a nuanced understanding of the mechanisms and boundary conditions of digital transformation in SMEs. It extends previous research that often treated digital transformation as a monolithic construct by examining the mediating and moderating variables.</p><h2>Conclusion</h2><p>In conclusion, this mixed-methods study demonstrates that digital transformation enhances operational efficiency in SMEs, but the effect is contingent on employee digital literacy and organizational culture. The findings have important implications for SME managers, who should prioritize both technological investments and human capital development. Policymakers should consider providing resources to support digital upskilling and cultural change initiatives.</p><p>Several limitations should be acknowledged. First, the cross-sectional design limits causal inferences. Future research could employ longitudinal designs to establish causality. Second, the sample was drawn from the UK, limiting generalizability to other contexts. Cross-cultural studies are needed. Third, self-reported measures may be subject to social desirability bias. Future studies could use objective performance data. Finally, the study focused on operational efficiency; other performance dimensions, such as innovation or customer satisfaction, could be explored.</p><p>Despite these limitations, this study provides valuable insights into the digital transformation journey of SMEs, highlighting the critical roles of employee skills and organizational culture.
